When founders are early in their entrepreneurial journey, they often face tough choices about who to raise capital from and what to expect from those investors. If you are fortunate to have compelling founder-market fit, you will likely have several investor options. Investors will try to convince you they are your best long-term partner. Often, this is the first time a founder has started a company and raised capital. It can be hard to distinguish between investor persuasiveness and a genuine ability and commitment to being in your corner from day one for the long run. At Madrona, we believe the best founders need and want great partners for the long, unpredictable, and challenging path to successful company building.

Every year, Madrona’s investors, called Limited Partners, attend our annual meeting. We discuss company and fund progress over the past year and forecast what we expect will happen in the future. This year, we focused on the long-term commitments that we believe venture investing requires to build trust-based relationships and lasting companies.

When investing in founders, we invest in people, their vision/ideas, and the company they formed to deliver a better solution to a customer problem. The founders are also making an investment in our partnership. They trust us to help shape the strategy, open doors to customers, employees, and business partners, and attract the future capital needed to maximize value. “Day One for the Long Run” is a phrase we have used for years to describe our way of working with founders from the earliest days of the journey. No matter our entry point, our long-term commitment is the same: We roll up our sleeves from Day One to help entrepreneurs in an authentic way create a valuable business.

At our annual meeting in Seattle in March, we hosted three fireside chats with founders and CEOs we worked with from the earliest days for more than a decade. Smartsheet CEO Mark Mader, Rover CEO Aaron Easterly, and former Apptio CEO Sunny Gupta talked about their journeys of company building and the lessons learned.

These founders and their companies had moments of despair and uncertainty, but they chose to invest in personal growth and build teams that could overcome the inevitable challenges. Their stories are truly incredible, and we are thrilled to have been there from the beginning to participate in the evolution and support along the way.

From these conversations, there were three consistent themes: A company’s mission should guide its decisions; startup journeys are rollercoasters; and always look around the corner to ensure you are headed to the right destination.

Your Mission Guides Decisions – Big and Small

Building a company is full of twists and turns and endless possibilities to expand or add to product lines or business units. But how do you know which opportunities to pursue and which to let pass by?

Aaron Easterly talked about how Rover uses its mission to make it easier for people to experience the love of a pet to guide their decisions. With their global audience, they could expand in many directions, but with every opportunity or idea they come back to — “Is this an impediment to pet ownership? Would someone not get a pet if this thing didn’t exist?” This focus helped keep their North Star clear.

Similarly, Apptio’s mission to help CIOs show the value they created for their companies (vs. being perceived as a cost center) led directly to building the Technology Business Management category. Apptio knew CIOs would embrace this new approach to transparency and communication. Seeing the opportunity to work closely with their customer group to build this mission broadly, Apptio created the Technology Business Management Council, which attracted CIOs from global brands and Fortune 500 companies to shape industry standards, share best practices, and learn about emerging technologies. This category creation and relationships with the world’s most powerful CIOs led Apptio to a successful IPO and, ultimately, an acquisition by IBM. Startup Life is a Rollercoaster

Every company that makes it in the long run has some kind of near-death experience. When this happens, you need trusted partners to help you consider the options and make the best decisions possible.

Smartsheet’s near-death experience came in 2008 — amid the financial crisis. It was clear that Smartsheet’s product needed both a front and back-end overhaul. The founders believed strongly in their mission but had to rethink their approach. The big problem was the company was running out of cash, and a rebuild would take significantly more than a couple of months. Madrona also believed in the mission and the people at Smartsheet and chose to reinvest to support the product rebuild. By early 2011, Smartsheet was on a path to success. The company went public in 2018.

Rover’s near-death experience was one that impacted many companies — the global pandemic in 2020. A company that had built its business on people going on vacation or going to work while their pets were at home was suddenly in a negative revenue situation. A circumstance that no investor or company leader could have ever anticipated. The team had to make tough expense management decisions and do so quickly. But, Aaron Easterly and his leadership team could also anticipate and prepare for the future. As the world navigated through the worst of the pandemic, they believed there would be a lot more pet parents out there who, having adopted pets in the pandemic, would need help with their new family members. While Aaron isn’t convinced his employees at the time believed him, it quickly became apparent that was the case, and the tailwinds of business from the boom in pet parents came. Rover was purchased by Blackstone for $2.3 billion earlier this year.

Look Around the Corner to get to the Best Destination

Focusing on the future – and making well-considered decisions with a long-term view was a consistent theme across all three conversations.

Apptio, uniquely positioned for having gone public and subsequently been acquired twice at increasing company valuations, received numerous offers for purchase throughout the years. Building a category is not easy and not fast. One of these offers came on the eve of going public in 2016 and was significantly above its IPO price. However, the company, with the support of Madrona, believed that there was greater value to unlock as a public company. While life as a public company wasn’t always easy, greater value creation proved to be the case with the purchase by Vista at nearly $2 billion in 2019 and the subsequent sale to IBM in 2023 for $4.6 billion.

Smartsheet remains a public company today, and their performance is judged every trading day and quarter. They have adapted by embracing scalable accountability while maintaining a long-term commitment to their customers and employees. This led them to adopt new technologies such as cloud-native architectures and GenAI that deliver enterprise-grade work collaboration to customers of all sizes. They have also grown their footprint through thoughtful acquisitions and productively evolved by being open to changes and contributions from new team members. Founders should focus on building a solid foundational culture that can adapt and grow as a company scales.

Ask A Founder What They Experienced

When first-time founders ask us to describe our approach to partnering for the long term, we are honored to be able to share stories like the ones above. We also have stories of amazing companies with talented founders whose outcomes weren’t so positive. The lessons from those experiences and how we worked to help those companies have the best outcome possible are equally important. That is why we always encourage entrepreneurs to talk to founders we have worked with in the past and ask them about their relationship with Madrona. Often, the best indicator of what will happen in the future is knowing the authentic experiences of working with a team in the past. We are thankful for the partnerships with outstanding entrepreneurs and long-term investors who help Madrona make durable commitments to companies for the full journey.

Learners and Knowers – The Entrepreneur’s Journey With The Learning Loop

Experience is a great teacher! This simple truth is one I have long held dear. We gain information, insights and possibly wisdom from both the real experiences we face and their impact on ourselves and others. And, since we all make good and bad choices, there is an endless string of opportunities to continually learn from and improve our decision-making skills and judgement.

Another aspect of learning from experience is that others want you to share your hard-earned knowledge with them. Said another way, others hope to learn from what you know. They want to avoid making and incurring the costs of those same mistakes and benefit from your experience. It is rewarding to share your experiences and insights with people to help them on their journeys and turn past successes and failures into value for others. But, as one CEO reminded me, “knowledge” earned from past experiences is an asset that is not always applicable to every future circumstance.

These two core aspects of life – being continual learners and sharing what you “know” – are at times at odds with each other. And, this is especially true for entrepreneurs on the road to company building. My core belief is that learning and knowing are both critically important to entrepreneurial success. But, in all the key aspects of the entrepreneurial journey, a continual learning or “growth mindset” is far more important than relying upon on what you or others “know” (or think you know). This is primarily true because the market context, the capabilities and personalities of the people involved and even the probabilistic nature of outcomes will shape the decisions and results of each entrepreneurial venture.

It is admittedly a little ironic to write a piece on how to systematically be a perpetual and iterative learner. It implies that I have some knowledge that can provide insights on this topic. Thus, my goal here is to inspire more conversation on learning and knowing and to continually learn myself. The “Learning Loop” approach suggested below, while a work in progress, hopefully offers some useful ideas for entrepreneurs and innovators of all types. We can all aspire to be lifelong learners with a passion for understanding and positively impacting the journey of life more deeply.

Introducing the Learning Loop

Partnering with talented founders and innovators for over twenty years, there are patterns I have observed around continual learners. It starts with genuine and passionate curiosity around a problem or issue. From there, having an ability to anticipate and frame the priority questions you plan to address starts you on a path to answers. But, perspectives on the answers to those questions are often varied, and the necessary facts and data incomplete. One technique for creating a more complete picture of a situation is something called triangulation which is a form of synthesizing information. However, you are often faced with making key decisions without complete or well-triangulated information. Those situations require a combination of good judgement and humility. And, since no one makes the best call 100% of the time, there are ample opportunities for feedback loops and iterative learning. We might even think of this cycle as the Learning Loop outlined here:

One of the most interesting questions about the learning loop is: when do I reach the point of “knowing” something? This question is even harder to answer in the ambiguous and dynamic world of innovation and entrepreneurship. The entrepreneurial context leads to a preference for making rapid decisions and trying to preserve flexibility to change your mind based on subsequent data, learnings and reflection. At Amazon, for example, decisions are often categorized as one-way and two-way doors. One-way door decisions are more consequential because the expectation is these decisions are irreversible. They require more ­­­framing, more triangulation and more deliberation before being made. Two-way door decisions can be reversed and can be made allowing for more iteration. So, two-way door decisions permit more speed and iterative learning than the one-way doors.

Curiosity and the Founding of Isilon

Let’s unpack all the elements of the Learning Loop starting with curiosity. Curiosity itself is an act of humility. You are acknowledging that you don’t have the answers but are passionate about trying to find them. It is also an act of boldness and courage as you question the status quo and choose to not just accept that the way things are done today is the best they can be. The most successful entrepreneurs I have worked with started by asking the question: why? Generally, their top line question is: why has a customer’s problem not been solved better than the way it is solved today? From there, a whole series of “why”, “what” and “how” questions flow. This trail of questions, with a genuine commitment to listening to customers and market forces, is the foundation for successful problem solving and product innovation.

Sujal Patel and Paul Mikesell founded Isilon Systems almost twenty years ago leveraging their immense curiosity and market understanding. They were software engineers at Real Networks and were deploying servers their teams built for streaming music files. However, the file storage they were pulling the music from couldn’t handle the size, volume and concurrency of how the files were being read. They wondered, especially in the context of increasingly standardized servers, why a file system hadn’t been built that could scale across servers and handle these types of files. They started asking other types of customers if they also experienced this problem with bigger files and volumes of files. The early feedback was compelling enough to quit their jobs (during a recession no less!) and start a company that would go on to redefine the storage industry.

Framing (and Focusing)

These curiosity questions and observations can take you and your team in many directions just like an engaging conversation with a trusted friend. But, to enable a learning loop, you typically need some framing and a focus around a core question or problem you are passionate to solve for a specific type of customer. There are many helpful resources for focusing on and framing the key questions. Clayton Christian’s book Competing Against Luck and its Jobs Theory is helpful to deeply understanding “what job you are hiring that product to do.” Greg McKeown’s book Essentialism helps you prioritize the most important problems or opportunities you want to take on in your work and your life. And, through that prioritization, he exhorts us to do “less, but better.” At a broader level, Michael Porter’s classic book Competitive Strategy helps frame how likely a new solution and market participant might be at succeeding in a given market. Finally, W. Chan Kim and Renee Mauborgne’s book Blue Ocean Strategy can help frame the specific strategic questions and choices your company might choose to combine in a unique way to prevail in a dynamic market. These books, and other resources, can help entrepreneurs frame and focus the core questions they are trying to answer around customers, products, alternative solutions and markets. In addition, the practical advice from other entrepreneurs, functional experts and experienced investors/VCs is invaluable. Experiential learning and contextual awareness consistently provide the type of guidance a framework can’t offer. So, balancing the real world with good concepts and theories leads to successful framing of analysis and ultimately decision making.

Triangulation on Data and Facts at Apptio

While this framing phase of the Learning Loop can feel overwhelming, it is intended to help clarify and simplify the core questions and issues to be addressed before digging deep into discovery. The discovery or triangulation stage of learning is when you are combining facts, observations, opinions and early experimentation as the inputs for making key decisions. And, it is critical to push yourself to find hard data and accurate facts so that you can make judgement based on the best information available at the time. I find this phase to be the most challenging and complex as data is incomplete and perspectives are often different. Your circumstances are made more challenging by the doubters and skeptics who believe that a better solution from an upstart is improbable, if not impossible. So, it takes incredible inner strength to continually learn and persevere in the valley of triangulation.

One of the greatest triangulators I have ever worked with is Sunny Gupta. He has founded multiple companies, and we have worked together on building three companies over the past 18 years. He remains CEO of a highly successful technology company called Apptio. I recall his approach to triangulation at work in the formative days of the company back in 2007 and 2008. He was constantly asking the Chief Information Officers (CIO’s) of enterprise customers and their direct reports how they linked financial and technology operations data together to manage the IT organizations relationship with finance and the business units. And, he would also ask these prospects for the type of solutions they would buy, and their willingness to pay for the solution. When the data points sometimes came in to conflict (one big bank said they would NEVER buy software delivered “as a service” and years later bought Apptio’s SAAS offering), the triangulation process provided the information required for Sunny and his team to make some one-way and two-way door decisions in the early months of the company. Over a decade later, they are still using triangulation to rapidly iterate and decide.

Decision Making and the Continual Learning Mindset at Smartsheet

Decision making can be daunting for an entrepreneur because even the best triangulation leaves us with some uncertainty at the decision point. And, as Annie Duke so effectively lays out in Thinking in Bets, good process and logic does not guarantee successful outcomes. Outcomes can be impacted positively or negatively by macro forces (mainly political, economic and societal) you can’t control, the Learning Loop approach you have significant control over, and the probabilities inherent in an uncertain world that you can only estimate. These risks and dependencies highlight why so many start-ups fail and why every entrepreneurial journey has its ups and downs. That is why an agile, data-driven and iterative approach is generally better than a “big bets” approach to learning and decision making. To clarify, I am an advocate of making big bets, but also learning into those bets in a rapid and iterative way.

Sometimes key decisions lead to positive outcomes like a successful hire, a paying customer or a key partner, and sometimes the outcomes are negative. However, there are opportunities for learning in every outcome. As my college soccer coach, Bobby Clark, would say after a match: “every outcome is a stepping stone or a stumbling block, and you get to decide which one it is.” And, those learnings are critical to a company’s ability to iterate and improve. Thus, the new learnings bring you back to curiosity and the “trail of why’s” that set you up for the next lap around the Learning Loop. If you want to dig deeper into the psychology behind this approach, Carol S. Dweck’s book Mindset is excellent on distinguishing between a growth mindset and a fixed mindset in many aspects of life. Hopefully the Learning Loop model can be a helpful and additive construct for you as an entrepreneur and as a lifelong learner.

In the early days (2006 – 2009) of Smartsheet, there were plenty of skeptics who doubted the need for a flexible, cloud-based collaboration service. And, while the founding team had great depth and experience designing and building software applications, they learned the degree to which business users had starkly different preferences than technical users on discovering and leveraging modern software. The company almost shut down in 2009, but collectively they decided to understand the needs of business-based customer better and persevered. The team iterated into a better product front-end, but at that point had limited capital to acquire customers. Learning how to cost effectively acquire customers through Search Engine Optimization (SEO) and Search Engine Marketing (SEM) became an enduring strength of the company. In 2011, they discovered that some customers would benefit from interacting with inside sales reps and customer success reps. And, as Smartsheet successfully hired people and built those skills through trial and error the company’s growth accelerated. Since then, under Mark Mader’s continued leadership, Smartsheet has iteratively learned how to sell their product, expand capabilities and deliver solutions that create even more value for their customers. Today, they are a rapidly growing public company and outstanding example of a culture of continual learning.

Applying the Learning Loop to Your Priorities

Let’s return to the initial question about the balance between being a learner and knower. I must admit that it is fun and satisfying to be “in the know” or to be asked to share past experiences, knowledge and advice with others. Since many elements of human nature and business dynamics remain constant, these learnings can be incredibly valuable to others. But context, technologies and market dynamics are ever changing, so one entrepreneur’s experience will vary from another’s. The most successful entrepreneurs often exhibit the right balance of conviction and coachability when they are faced with a difficult choice. It is important as a decision maker to make those choices based on what you know or at least believe to be true (your convictions), while continuing to embrace the Learning Loop to see when and where your convictions should shift. The act of deciding focuses an organization on a path to collective best actions and outcomes. However, maintaining the humility and curiosity of a learner is the key capability that tends to serve your customer, your employees, your partners and even yourself well in the long run. My biggest hope for each of you is that you can find people whom you trust and enjoy learning together with for years to come. And, through teamwork and your own approach to applying a Learning Loop, you find success and satisfaction along the journey of entrepreneurship and life.

Re:Invent: 2017 Preview & Predictions

AWS is another year older, bigger and more diverse and so will be the 6th Annual Re:Invent conference. Over 40,000 attendees are expected to attend the event reflecting the success of AWS and the cloud movement that the company kick-started. If AWS was a standalone company, it would be recognized as the software company that hit a $20 billion annual revenue run rate in the shortest amount of time. From a branding perspective, AWS appears focused on courting “builders” including business leaders, product managers and developers who want to create, or recreate in the cloud, solutions that solve real world problems. From a thematic perspective, I anticipate five broad areas to be highlighted:

  1. Modern services for modern cloud apps
  2. ML/AI everywhere!
  3. Hybrid workloads go mainstream
  4. Enterprise agility exceeds cost savings
  5. Customer focus balanced with competitive realities

Modern Services and ML/AI

The first two themes – Modern services and ML/AI are targeted at the grass roots builders and innovators who have long been associated with AWS. Modern services include containerized or “serverless” workloads that work individually or in conjunction with other microservices and event-driven functions like AWS Lambda functions. These technologies deliver greater flexibility, interoperability and cost effectiveness for many applications. And, they can be used to either build new applications or help modernize traditional applications. I have spoken to several smaller businesses and small teams at larger companies who are leveraging these capabilities to build more responsive and cost-effective applications.

At Re:Invent we expect to see AWS embracing community standard like Kubernetes for orchestrating modern containers like Docker. Above is a visual highlighting AWS Elastic Container Service and the use of related services on AWS. AWS will also highlight innovative approaches in the cloud and at the edge that build on Lambda functions to ingest data and automatically produce a functional output. I wouldn’t be surprised to see a “developer pipeline” for building, testing and developing these types of event-driven applications.

ML/AI will likely be broadly highlighted in both Andy Jassy’s Day One keynote and the second keynote on Thursday. This category is where the most disruptive innovation is taking place and the fiercest platform competition is occurring. AWS will feature enhancements or new offerings at four levels.

At a platform level, they are expected to highlight Ironman as a unifying layer to help developers ingest and organize data and then design, test and run intelligent (ML/AI powered) applications. This platform leverages MXNet, which is a machine and deep learning framework originally built at the University of Washington, which has properties similar to Google’s Tensorflow framework. Ironman will leverage a new developer tool framework called Gluon that AWS and Microsoft recently launched.

At a core services level, AWS will continue to enhance AWS ML services and infrastructure processing services like GPU’s and FPGA’s that support the data scientists who can build and train their own data models.

For teams that need more finished ML/AI services, AWS will highlight improved versions of ReKognition, Lex and Polly. I also expect new finished services that leverage pre-trained data models the existing offerings to be announced.

The fourth area of ML/AI will be in the context of leveraging other services either built by AWS or AWS partners that deliver solutions to customers. AWS will likely focus on a combination of running cloud services (AWS, Non-AWS) as well as simplifying ML/AI at the edge. For example, third parties are increasingly building security services like Extrahop’s Addy or Palo Alto Network’s cloud firewall and SAAS security services on AWS. Other services using data stored or processed in AWS, often in data warehouses like Snowflake or Redshift, are rapidly growing for vertical markets and for specific use cases like customer personalization, fraud detection or health recommendations. Seeing what AWS and partners announce in ML/AI powered services across the platform, core services, finished services and solutions layers is likely to be the most exciting area of news at Re:Invent this year.

Hybrid Workloads and Enterprise Agility Solutions

While there are pockets of enterprise innovation in ML/AI and “serverless”, the biggest areas of enterprise focus are going to be hybrid applications and enterprise solutions. These areas also highlight some intriguing partnerships between AWS and other technology companies like VMWare, Microsoft and Qumulo.

Last year AWS on VMWare announced a major partnership where AWS created a dedicated, “bare metal” region for VMWare hypervisors, management tools and more running on AWS. This offering has been in beta all year and appears to be gaining strong enterprise traction. It simplifies moving VMWare-based workloads to AWS and enables hybrid workloads when a portion is on AWS and another portion remains on-premise. Customer examples and new capabilities will likely be announced for this partnership. We don’t expect major announcements around bare metal offerings outside VMWare, but enterprise customers are asking for them to be launched in 2018.

While AWS and Microsoft compete for cloud customers on many levels, there has also been a spirit of partnership between the two companies driven by both enterprise customer demand and competitive realities. Microsoft Windows operating system and applications (SQL Server, ActiveSync Directory, Sharepoint and more) are common applications on AWS in addition to their substantial on-premise installed base. AWS is increasingly enabling their defacto cloud standards like S3 object store and EC2 compute instances to run on-premise. AWS has a service called CodeDeploy that enables EC2 instances to run on-premise or for hybrid workloads (https://aws.amazon.com/enterprise/hybrid/). This enables AWS standard services to work with other Microsoft products on-premise. These examples highlight the growing customer demand for hybrid workloads and services across public cloud and on-premise. And, combined with services like Gluon and the Amazon/Microsoft Voice Assistant partnership, the two Seattle-based technology giants are finding ways to work productively together (often to counteract Google).

Beyond the technology giants, smaller companies like Qumulo will be highlighting hybrid workload flexibility and use cases. Qumulo offers a universal, scale-out file system that allows enterprise customers to scale across on-premise and cloud infrastructure. Technology sectors such as storage where Qumulo is focused, application management where New Relic, DataDog and AppDynamics run, along with databases and security and networking will all see “hybrid” highlighted at Re:Invent.

Beyond individual services and workloads, enterprises continue to look for solutions that help them embrace the agility and cost-effectiveness of cloud computing while mitigating the technology and compliance risks and skill-gaps they may face. AWS will continue to highlight their own professional services as well as a cloud-native solution providers like 2nd Watch and Cloudreach and established “systems integrators” like Accenture and CapGemini. But, I expect AWS will emphasize the growing role of the AWS Marketplace this year as a place to find, buy, deploy and bill first and third-party services from. Finally, more software services will be delivered on AWS in a “fully managed” mode. These modern “managed software services” like the aforementioned cloud data warehouse, database/datastores or storage services will help enterprises embrace cloud native applications.

Balancing Customer Focus with Competitive Realities

All four above themes are driven by customer needs and real technological innovations. But, there are also embedded competitive realities across these themes. Microsoft’s Azure adoption continues to grow rapidly. They have also successfully moved customers to Office365 pulling key services like Azure Active Directory and mobile device management with them. In addition, Microsoft is leveraging their on- premise advantage with hybrid solutions and Azure Stack. These offerings help enterprises embrace agility while cost effectively managing legacy hardware and software. Microsoft also continues to invest and promote their ML/AI and serverless capabilities.

Google has emphasized their ML/AI strength with both the Tensorflow open source adoption as well as leveraging differentiated data sources to build and offer data models “as-a-service”. These image, translation and text recognition models have the opportunity to be strategically disruptive for years to come. Of course, Google also operates broadly adopted cloud apps like Gmail and Google Docs where AWS does not. And, the defacto standard for serverless container orchestration and management, Kubernetes, was created inside Google.

These competitors, as well as other enterprise software and hardware incumbents like Oracle, VMWare/Dell, IBM and Salesforce.com and emerging Chinese competitors like Alibaba will continue to invest and challenge AWS in the years ahead as the enterprise gets more fully engaged in the cloud. While I am confident that AWS will remain the clear market leader for years to come, even they will need to continually “re:Invent” themselves to meet growing customer needs and competitive realities. I will be looking for clues about AWS’s future strategy and approach to emerging competition this week.
